AI answer selection looks like a black box, but brands fail for one of three reasons — and the pillars multiply: if one is zero, the product is zero.
Content — do you have pages that answer what buyers actually ask, in liftable form? AI answers favor self-contained passages of roughly 134–167 words, and comparative content ("X vs Y", "best…") earns 2.4× the brand-mention rate of informational content.
Retrieval — can AI crawlers access and parse it? Half our measured cohort failed here: three sites 403'd GPTBot, two were client-side blanks. These are the fastest fixes with the biggest payoff, so they top the roadmap.
Trust — does AI treat you as citable? The strongest measured correlates of AI visibility are YouTube mentions (0.737) and diverse web mentions (0.66–0.71); classic backlinks trail at ~0.1–0.2. ChatGPT's most-cited domains are Reddit and Wikipedia. Trust takes longest to build and longest for competitors to copy.
